A Tug-of-War Experiment Uncovers the Secret

You would expect that adding more people to a tug-of-war match would multiply the pulling force proportionally. Over a century ago, French agricultural engineer Max Ringelmann decided to test this intuition. He precisely measured the force exerted by individuals pulling alone versus pulling together in groups.

The results defied common sense. When two people pulled together, each used only 93% of their individual strength. In a group of three, that dropped to 85%. When eight people pulled as a team, individual effort plummeted to just 49% of their solo capabilityโ€”less than half.

While the total force on the rope increased with more people, the average effort per person steadily declined. It was concrete numerical proof of how people unconsciously slack off when hiding behind the safety of a crowd.

Why Do People Slack Off in Groups?

The main reason is that individual contributions become invisible. When working on a solo presentation, the outcome rests entirely on you, so you give it your all. But in a group project, it becomes difficult to tell exactly how much effort each person put in.

When individual effort is hidden, a diffusion of responsibility takes place. A free-rider mindset emerges: 'Someone else will take care of it even if I don't stay up late.' In addition, if people feel others aren't pulling their weight, they hold back their own effort to avoid feeling exploited.

Coordination loss also plays a role. When multiple people pull a rope or row a boat, their timing and direction never align perfectly. This physical friction compounds psychological slacking, making group performance even lower than expected.

How Can We Prevent It?

The Ringelmann effect does not happen because people are inherently lazy or bad. It is a natural psychological reaction when group structure dilutes personal motivation. Instead of blaming individuals, the solution is to build a system that clearly defines individual roles.

For example, in group assignments, saying 'Let's all research the topic' leads to shallow work. Instead, assign specific responsibilities: 'Person A analyzes the statistics, Person B conducts user interviews.' Evaluating individual contributions alongside overall team results also keeps everyone accountable.
